Size should follow function. Four common use cases, and the size range that tends to actually fit them:
Giveaway, keychain, or bag charm. Roughly 8-15cm. High-volume, price-sensitive, and handled constantly — durability and simple, readable shapes matter more than fine detail at this size.
Retail core / best-seller. Roughly 20-35cm. The size most shelf and e-commerce buyers default to — big enough for detail and presence, small enough to keep unit cost and shipping manageable at volume.
Premium gift or hero SKU. Roughly 40-70cm. Higher perceived value, works as room decor rather than a pocket item — the size where buyers start asking for more character detail and premium fabric.
Display piece, mascot, or photo prop. Roughly 70cm and up. Built for visibility — trade show booths, retail window displays, brand activations — rather than for a customer to take home in a bag.
Cushions and pillow-format plush follow a different logic entirely, since they’re sized by width rather than height — 30cm and up is the common starting point, scaling with whatever surface the piece is meant to sit on.
Cost, MOQ & Freight Scaling Check
Size is one of the most direct cost drivers in plush manufacturing, and the mechanism is straightforward: at the same design complexity, a larger toy simply needs more fabric, more stuffing, and more sewing and assembly time than a smaller one. That combination of more material and more labor time is what pushes unit cost upward as size increases — it isn’t a pricing markup, it’s a direct reflection of what actually goes into making a bigger toy.
Minimum order quantities tend to move in the opposite direction across the industry: smaller, more detailed items often carry higher-volume MOQs to make the fine, labor-intensive sewing worthwhile at a reasonable unit cost, while large and jumbo items — where each unit already represents significantly more material and labor — often ship at lower MOQs. Treat this as a general pattern to confirm with your factory rather than a fixed rule; it varies by design complexity as much as by size.
The part of this equation buyers most often miss is freight. Ocean freight (particularly LCL) and air freight are both billed, at least in part, on shipment volume rather than pure weight — air freight specifically uses a volumetric-weight formula, (Length × Width × Height in cm) ÷ 6,000, that converts a shipment’s size directly into a chargeable weight. Plush toys are already “high-volume, low-weight” cargo before size even becomes a factor; moving from a medium to a large or jumbo size compounds that problem, since both the ocean CBM charge and the air volumetric-weight charge scale directly with the physical volume the cartons take up.
For large items specifically, we use vacuum-compression packaging, which reduces shipping volume to roughly a third of the uncompressed size and saves more than half the freight cost on those items. The mechanism is the same one that makes the volume-based billing above work in reverse: since both ocean CBM charges and air volumetric-weight charges are calculated directly from carton volume, cutting that volume to a third of its original size cuts the volume-based portion of the freight bill by a comparable proportion. A plush labeled “20cm” might be measured standing upright, seated, or — for a long, non-upright animal — by body length instead of height. None of those conventions is wrong; the problem is when a buyer assumes one and a factory is working to another.
On our floor, size refers to standing height as the default measurement convention. Tolerance range then depends on the size itself, since a small deviation matters proportionally more on a small item than on a large one:

Measurement convention and tolerance are only half the picture, though — the other half is making sure every dimension is actually written down before production starts, not just the overall height. A single overall height number leaves proportions open to interpretation; a fully dimensioned spec sheet doesn’t.

Size and Safety Are Two Different Things
It’s a natural assumption that a bigger toy is automatically a “safer” toy for younger children — more surface area, fewer small details. That assumption isn’t reliable, because size-band labels like “keychain” or “jumbo” and small-parts safety compliance are judged on two completely separate axes, and conflating them is a genuine, underdiscussed buyer mistake.
In the US, the small parts ban under 16 CFR Part 1501 prohibits children’s products intended for use by children under 3 from containing a component that fits, without compressing, into the small parts test cylinder — 2.25 inches long and 1.25 inches wide (roughly 57mm × 32mm), sized to approximate a young child’s fully expanded throat. Critically, that test applies to individual components — a safety eye, a nose, a small attached accessory — that could detach during normal use or reasonably foreseeable abuse, not to the overall dimensions of the toy itself. A 90cm jumbo plush with a small, poorly secured accessory can still fail small-parts testing; a 10cm keychain plush with securely attached, appropriately sized components can pass. 3. You’re worried about tolerance or spec disputes. Ask your factory for a written, per-part dimension spec sheet before production starts, and confirm which tolerance tier applies at your specific size — don’t assume a single overall-height tolerance covers every dimension proportionally.
4. You’re sizing a toy intended for children under 3. Don’t treat a larger overall size as a safety shortcut.
